Building PCG BRAIN

The full vision, architecture, and roadmap for the stakeholder intelligence platform that sits at the centre of PCG's AI transformation.

This document sets out, in detail, how we intend to build PCG BRAIN – the stakeholder intelligence platform that will transform PCG from a consultancy that advises on stakeholder engagement into a technology-enabled intelligence business that powers it.

The core thesis

Stakeholder intelligence across PCG's three operating companies – Black Sun, People Made, and Stratton Craig – is fragmented by design. Each company serves different stakeholder groups through different methodologies, generating different data. But the clients are often the same. The stakeholders overlap. The signals connect.

Nobody synthesises those signals today. BRAIN will.

Think of it as the Bloomberg Terminal of stakeholder intelligence. A single, continuously updated view of every stakeholder relationship – drawn from financial reporting data, employee sentiment, content engagement, media coverage, social signals, and regulatory filings – that turns episodic engagement into continuous intelligence.

The eight modules

BRAIN comprises eight distinct but interconnected capability modules. Each can function independently, but the real value emerges from the synthesis between them.

1. Real-time sentiment analysis. The foundation layer. BRAIN ingests stakeholder communications, media mentions, social activity, earnings call transcripts, employee survey data, and engagement analytics to produce a continuously updated sentiment reading for every tracked stakeholder. Not a quarterly survey. Not an annual report. A living signal that updates as the world changes. The sentiment engine distinguishes between surface-level satisfaction and deeper indicators of loyalty, concern, or disengagement – the kind of nuance that experienced relationship managers carry in their heads but that is lost when those people move on.

2. Stakeholder network mapping. Who knows whom? Which stakeholders are connected to each other? Where are the influence clusters that shape decisions behind closed doors? BRAIN maps these relationships automatically by analysing communication patterns, co-mentions, shared board positions, event attendance, and social connections. The output is a dynamic network graph that reveals influence pathways invisible to manual analysis. When a CFO change is announced at a client, BRAIN immediately surfaces every connection that new CFO has to other tracked stakeholders – giving PCG a briefing that would have taken days to assemble manually.

3. Predictive behaviour modelling. This is where the platform moves from descriptive intelligence to predictive intelligence. Based on historical patterns and current signals, BRAIN forecasts stakeholder behaviour before it manifests. Which investors are showing the early signals of reducing their position? Which employees are displaying the engagement patterns that precede resignation? Which clients are exhibiting the subtle shifts in communication frequency and tone that indicate dissatisfaction months before it surfaces in a formal review? Early warning is the difference between proactive management and crisis response. BRAIN aims to give PCG and its clients a consistent 60 to 90 day advance signal on material stakeholder shifts.

4. Crisis anticipation. Crises rarely arrive without precursors. The problem is that the precursors are scattered across different channels, different teams, and different systems. BRAIN monitors for converging signals – a cluster of negative sentiment, unusual media activity, regulatory attention, insider trading patterns, employee attrition spikes – and calculates a composite risk score. When that score exceeds defined thresholds, it triggers an alert with a narrative summary explaining what the signals suggest, how confident the model is, and what precedents exist from similar patterns. The goal is not to predict every crisis. It is to ensure that no crisis catches a client completely by surprise when the signals were there to be read.

5. Competitive intelligence. BRAIN tracks how competitors engage with shared stakeholders. It monitors their public positioning, analyses shifts in their disclosure language, identifies changes in their stakeholder communication strategy, and benchmarks their engagement effectiveness against the client's own performance. This is not corporate espionage. It is systematic analysis of public information – annual reports, press releases, social activity, job postings, regulatory filings – that most organisations lack the resources to track comprehensively. The output is a competitive engagement dashboard that shows where the client is leading, where they are lagging, and where competitor behaviour suggests a strategic shift is underway.

6. Disclosure intelligence. Built on Black Sun's deep expertise in financial and environmental reporting, this module automates the monitoring of regulatory requirements across TCFD (Task Force on Climate-related Financial Disclosures), TNFD (Taskforce on Nature-related Financial Disclosures), CSRD (Corporate Sustainability Reporting Directive), and emerging frameworks. It tracks what peers are disclosing, identifies gaps in the client's own reporting, flags areas where regulatory expectations are evolving, and generates first-draft disclosure language for routine sections. The AI handles the compliance burden. The consultants handle the strategic narrative. Together, they transform reporting from an annual ordeal into a continuous, intelligence-driven process.

7. Culture intelligence. Drawing on People Made's expertise, this module decodes organisational culture through multiple data streams – employee communications, internal survey results, Glassdoor reviews, LinkedIn activity, turnover patterns, and engagement metrics. It distinguishes between stated values and actual culture, identifies cultural risks before they become brand crises, and tracks the effectiveness of transformation programmes in real time. Culture is the single most reliable predictor of stakeholder engagement quality. An organisation that treats its people well almost invariably treats its other stakeholders well too. BRAIN makes that correlation visible and measurable.

8. Content and narrative effectiveness. Leveraging Stratton Craig's content strategy expertise, this module tracks how stakeholder-facing content actually performs – not in terms of vanity metrics like page views or social shares, but in terms of genuine engagement, narrative penetration, and message retention. It analyses which messages resonate with which stakeholder groups, identifies narrative gaps, and recommends content strategies based on what the data shows rather than what the team assumes. Over time, it builds a model of each stakeholder group's communication preferences – what formats they engage with, what language they respond to, what channels they prefer – that makes every subsequent communication more effective.

The data architecture

BRAIN's value depends entirely on the quality and comprehensiveness of the data it ingests. The platform draws from four categories of source.

Internal client data. CRM records, employee survey platforms, internal communications analytics, board papers, investor relations databases, and HR systems. This is the richest and most sensitive data layer, requiring strict access controls and data governance. Each client's data is isolated in a dedicated tenant – there is no cross-client data leakage, ever.

Public intelligence. News feeds, social media APIs, regulatory filings, company registrar data, patent databases, job posting aggregators, and earnings call transcripts. This data is freely available but overwhelming in volume. BRAIN's value lies in filtering, synthesising, and connecting it to specific stakeholder relationships.

PCG proprietary data. The accumulated intelligence from decades of stakeholder engagement across 150+ global clients. Project outcomes, engagement benchmarks, sector patterns, cultural indicators, and relationship histories. This is PCG's unique competitive advantage – the dataset that no competitor can replicate – and BRAIN is designed to make it systematically accessible rather than locked in individual consultants' memories.

Third-party enrichment. Licensed data from specialist providers – financial analytics, ESG ratings, media monitoring services, social listening platforms. These fill gaps where direct ingestion is impractical or where specialist analysis adds value that raw data alone cannot provide.

All data flows through a normalisation layer that standardises formats, resolves entity conflicts (the same person referenced differently across sources), applies timestamp alignment, and flags data quality issues. The normalised data feeds into a unified knowledge graph – the single data model that connects stakeholders, organisations, events, sentiments, and relationships into a queryable whole.

Cross-company intelligence synthesis

This is the capability that makes BRAIN more than the sum of its parts.

Consider a typical PCG client. Black Sun manages their annual report and ESG disclosure. People Made runs their employer brand programme. Stratton Craig produces their stakeholder communications. Each operating company holds intelligence about a different facet of the same organisation – investor sentiment, employee engagement, content effectiveness – but today, those insights never meet.

BRAIN creates the meeting point. When Black Sun detects a shift in investor sentiment around ESG commitments, BRAIN correlates that with People Made's employee engagement data (are the employees who deliver on those commitments satisfied and retained?) and Stratton Craig's content analytics (are the sustainability messages reaching the right audiences with the right impact?). The result is a three-dimensional stakeholder view that no single operating company could produce alone.

This cross-company synthesis is the feature that transforms PCG from a holding company with three consulting businesses into a genuinely integrated stakeholder intelligence firm. It is also the feature that is hardest for competitors to replicate – because it depends not just on technology but on the organisational trust and data-sharing agreements between the three operating companies.

The single stakeholder view

The primary output of BRAIN is what we call the single stakeholder view – a unified dashboard that presents everything the platform knows about a given stakeholder or stakeholder group in one place.

For an individual stakeholder – say, the chair of a client's board – the view shows current sentiment, recent interactions, media mentions, network connections, historical engagement patterns, predicted concerns, and recommended actions. For a stakeholder group – say, all institutional investors – the view aggregates sentiment, tracks trends, benchmarks against peers, and highlights emerging themes or risks.

The interface is designed for consultants and client teams, not data scientists. Natural language queries (“What are our top investors concerned about this quarter?”) return synthesised briefings. Alerts surface automatically when significant changes are detected. Weekly digests summarise the most important shifts. The goal is to make stakeholder intelligence as natural and habitual as checking email.

The build sequence

BRAIN cannot be built in one go. The platform must be developed iteratively, with each phase delivering usable value while laying foundations for the next.

Phase 1 – Foundation (months 1–6). Build the data ingestion pipeline and normalisation layer. Deploy the sentiment analysis module against public data sources – news, social, regulatory filings. Launch with three to five lighthouse clients who provide feedback and shape the product. The output at this stage is a media and sentiment monitoring dashboard with basic stakeholder views. Valuable, but not yet transformative.

Phase 2 – Integration (months 7–12). Connect internal client data sources – CRM, survey platforms, HR systems. Deploy the network mapping and disclosure intelligence modules. Begin cross-company data sharing between Black Sun and People Made. The output at this stage is a genuinely useful stakeholder intelligence platform that a consultant can use to prepare for a client meeting in minutes rather than hours.

Phase 3 – Intelligence (year 2). Deploy the predictive behaviour modelling and crisis anticipation modules. Launch culture intelligence using People Made's data. Integrate Stratton Craig's content effectiveness analytics. Activate the cross-company synthesis engine. The output at this stage is the full BRAIN vision – a platform that does not merely report on stakeholder relationships but actively anticipates, advises, and enhances them.

Phase 4 – Scale (year 3). Expand to 20+ enterprise clients. Develop industry-specific configurations for financial services, energy, pharma, and technology sectors. Launch the API layer for integration with client systems. Introduce the self-service tier for mid-market organisations. The output at this stage is a scalable SaaS business with recurring revenue.

The commercial model

BRAIN is designed to transform PCG's revenue model from project-based consulting to a blend of recurring platform revenue and premium advisory.

Platform licences. Annual subscriptions tiered by organisation size and module access. Entry-level (sentiment monitoring and basic stakeholder views) at £50,000 per year. Mid-tier (full eight-module access for a single operating company) at £150,000 to £250,000. Enterprise (cross-company synthesis, custom integrations, dedicated support) at £300,000 to £500,000. These create sticky, recurring revenue that transforms PCG's financial profile from cyclical project work to predictable subscription income.

Advisory overlay. The platform generates intelligence. The consultants interpret it. Premium advisory services – strategic stakeholder reviews, crisis preparedness assessments, board briefings, engagement strategy development – are priced separately and command higher margins because they are informed by BRAIN's data rather than assembled from scratch. The platform makes the consulting more valuable, and the consulting makes the platform more useful. The flywheel spins.

Data and benchmarking services. Anonymised, aggregated data from across BRAIN's client base becomes a valuable asset in its own right. Sector benchmarks, engagement trend reports, and predictive indices can be licensed to the market – creating revenue from the platform's collective intelligence without compromising any individual client's data.

What makes this defensible

Any technology firm could build a stakeholder monitoring dashboard. Several already have. BRAIN's defensibility rests on three things that technology alone cannot replicate.

PCG's proprietary dataset. Decades of stakeholder engagement across 150+ global clients, encoded into models that learn what good engagement looks like across sectors, geographies, and stakeholder types. This is institutional knowledge made systematic – and it cannot be reverse-engineered by a competitor who has not done the work.

The three-company synthesis. No competitor has PCG's combination of financial reporting, culture consulting, and content strategy under one roof. BRAIN's cross-company intelligence layer exploits this structural advantage in a way that a point solution provider simply cannot match.

The consultant network effect. Every engagement, every insight, every correction a PCG consultant makes to BRAIN's output feeds back into the model. The platform gets smarter with use. And because the consultants are the ones using it, the feedback loop is tight, expert, and continuous. This is the moat – not the technology, but the combination of technology and expertise that compounds over time.

The risk register

We are not naive about the challenges.

Data governance. BRAIN ingests sensitive data from multiple sources. A single data breach or governance failure could destroy client trust overnight. The platform must be built with security, privacy, and compliance as first-order design constraints – not afterthoughts. Multi-tenant isolation, end-to-end encryption, role-based access controls, comprehensive audit logging, and GDPR compliance are non-negotiable from day one.

Internal adoption. The three operating companies must agree to share data and workflows through a common platform. This is a political challenge as much as a technical one. Lighthouse clients and early wins will be essential to build internal confidence and demonstrate mutual value.

Client trust. Clients must trust that their data is secure, that cross-company synthesis respects confidentiality boundaries, and that AI-generated insights are reliable enough to act on. This trust must be earned through transparency, rigorous validation, and a deliberate programme of client education.

Build complexity. An eight-module platform with multi-source data ingestion is a significant engineering undertaking. The phased build sequence is designed to manage this complexity, but the risk of scope creep, technical debt, and delayed timelines is real. Strong product management and a willingness to ship imperfect early versions are essential.

The destination

When BRAIN is fully deployed, PCG will no longer be a consultancy that advises on stakeholder engagement. It will be a technology-enabled intelligence business that powers stakeholder engagement – for its own clients and, eventually, for the market at large.

The platform transforms PCG's commercial model from cyclical project revenue to recurring subscription income. It transforms the consultant's role from assembling intelligence to interpreting it. It transforms the client relationship from episodic to continuous. And it creates a data asset – a compounding body of stakeholder intelligence – that becomes more valuable with every engagement.
